In Q2 2024, we compared 8 suppliers for a 1,500-unit order of constant-current drivers. One supplier quoted $6.85 per unit. Another quoted $6.10. The spreadsheet said go with the $6.10 quote.

I almost did. But I dug one step deeper. The $6.10 quote didn't include freight. It didn't include a packing charge. It required us to clear customs through their broker at $85 per shipment. And the lead time was 3 weeks longer than the other quote. When I calculated our cost per unit, the cheap quote was $8.60. The $6.85 quote, with freight and standard lead times, was $7.30.   • Field failure and replacement labor — what it costs when a driver dies after installation.

  • Time cost — stock waiting, project delays, and emergency shipping when inventory runs short.

Most buyers stop at the first line. That's the oversimplification I see in the lighting market. It's tempting to think you can compare drivers by spec sheet and unit price alone. But identical specs from different suppliers produce very different results when you're buying in the thousands.

For a distributor, the second and third lines are the ones that kill margins. A driver that costs $0.50 less can eat $7.00 in labor if it fails on a job site. That's the part that doesn't show up in the quote.

Dimming is a TCO decision, not a spec box

If you're creating a track lighting catalog, dimming compatibility is probably one of the first questions from your customers. It's also another place where the cheapest driver becomes the most expensive one.

The most expensive line item is time

Here's the argument I don't see in most spotlight distributor buying guides: time is a bigger cost than the driver's price.

In 2023, I had 3 days to place a 2,000-unit order for a retail lighting rollout. Normally, I'd call three suppliers and run the TCO spreadsheet. There was no time. I went with a distributor we'd used for 5 years because I knew their stock was real and their lead time was accurate. The unit price was $0.20 higher than a cold quote from another company. But the order arrived in 48 hours, the batch passed inspection, and the install crew started on schedule.

In hindsight, I should have found a way to stick to my process. But with a construction schedule pressing, I made the call on relationship capital. What about negotiating the 'cheap' quote down?

Also, cheap quotes tend to come with strings attached. I should have caught that during the quote phase. Now my checklist includes one more question: who answers technical questions after the sale? If the answer is vague, that's a risk cost.

Bottom line: buy the cheapest total cost, not the cheapest unit price
